Sell into Europe from Asia, or into the US from Europe, and you hit the same wall: a big share of your customers are most active when your team is offline. Hiring a night shift rarely makes sense at first. Here’s how small teams cover the clock without one.
Step 1: Find out when customers actually ask
Before changing anything, look at a week or two of data: when do conversations start, by weekday and hour, in your own time zone? A heatmap makes the pattern obvious. You might find that:
- the overlap with your office hours is better than you thought, or
- one market has a clear peak right after your team leaves.
Step 2: Split the day into three zones
- Your working hoursTeam answers with AI help; online greeting
- Hand-over hoursAI answers first; team joins when around
- NightAI agent plus message form; say when you will reply
The AI mode “answer only when all agents are offline” fits this perfectly: your team takes over automatically whenever someone is online.
Step 3: Say when you’ll be back — in their terms
“We’re back at 9:00” means little to a customer eight hours away. Include the time zone, or better, a relative time: “We’re offline now and will reply within 12 hours.”
Step 4: Make the morning hand-over count
The first hour of the day is the most valuable for cross-time-zone support:
- Reply to overnight messages first.
- Check which questions the AI handed over and why.
- Add answers for anything that came up twice.
Each morning, the night gets a little better covered.
Step 5: Shift hours, not just people
Sometimes the fix is a small schedule change: one person starting two hours later twice a week can cover the most valuable evening window. The busy-hours data tells you exactly which hours to move.
Translation makes coverage cheaper
Time zones and languages usually come together. With two-way translation, whoever is online can help whoever is asking — a morning agent in Shanghai can answer a late-night shopper in Madrid, in Spanish, without speaking it.
The takeaway
You don’t need to be awake around the clock. You need the AI to handle the routine, honest messages for the rest, and a morning routine that turns each night’s gaps into tomorrow’s answers.
